You cannot improve what you do not measure. And you cannot measure without context. If your cold email open rate is 42%, is that good? It depends on your industry, your buyer persona, and the type of email you sent.

The seniority of the person you are emailing has a bigger impact on reply rates than open rates. C-level executives open at similar rates but reply less frequently.

The sweet spot for most B2B campaigns is VP and Director level. They have enough authority to take a meeting and enough operational awareness to feel the problem you solve.

What Drives Open Rates

Subject lines

The subject line is 80% of whether your email gets opened. Here is what we have learned from testing thousands of variations.

  • Keep it under 6 words. Short subject lines consistently outperform long ones. "Quick question" and "Thought on [company name]" both perform well.
  • Personalise with company name. Including the prospect's company name in the subject line increases open rates by 12 to 18% on average.
  • Avoid spam triggers. Words like "free", "guaranteed", "exclusive offer", and excessive capitalisation kill deliverability before the subject line even matters.
  • Test relentlessly. Run A/B tests on every campaign. Even small improvements compound over thousands of emails.

Deliverability

None of these benchmarks matter if your emails land in spam. Deliverability is the foundation everything else sits on.

  • Warm up new domains for 2 to 4 weeks before running volume.
  • Keep daily send volume under 50 per inbox.
  • Use multiple sending domains to spread risk.
  • Monitor bounce rates. Above 3% and you need to clean your data.
  • Authenticate with SPF, DKIM, and DMARC. Non-negotiable.

Compare your campaign performance against the industry-specific benchmarks above. If you are significantly below average, the problem is usually one of three things: poor data quality, weak subject lines, or deliverability issues.

If you are at or above average but still not getting enough meetings, the issue is likely your message, your ICP targeting, or your follow-up sequence. Open rates tell you whether people are seeing your emails. Reply rates tell you whether the message resonates.
